Stuck at $1 million in revenue

Million dollar restoration company stuck at that revenue point for multiple years without a clear reason why.

Restoration company that plateaued at around 1 million in yearly revenue and could not find a way past. They knew they were doing things well so they didn’t think there was anything that could be improved.

Once we dug in and learned more about the business we discovered that there were some big pain points. 3 major ones were insurance companies not paying out enough money to make certain jobs profitable, employees being great at 1 trade but struggling to transfer those skills to other trades, and finally having seasons where they only got very small jobs that they couldn’t profit on.

For the first issue, we designed a new sales process to turn small interior restoration jobs into high paying remodeling jobs. Since the insurance company was already going to pay to put everything back as it was before it got damaged, it gives the consumer a great opportunity to upgrade the space at a massive discount. The process we designed capitalized on that opportunity and presenting it to customers every time.

This new sales process made it extremely easy to profit way more on interior restoration jobs and their customers ended up with a better space and a much better interaction with our customer.

For the second issue, we created a new training process. Typically when transitioning into a new trade, it’s very easy to get overwhelmed with the new aspects of it instead of focusing on what you are already good at. This made our customer see that his employees were great at digging posts for fencing but not at all for decks.

Our process focused on highlighting the skills that can transfer to that new trade. That way employees head into it with confidence and will be able to use the skills they already have to do a good job. This was very helpful to the owner and they were able to have employees perform at multiple trades.

The final issue we addressed was pretty tricky. They had jobs that made almost no money but required massive amounts of time. Being a restoration company, their talent was not cheap to pay, making these jobs extremely difficult to profit on.

Similar to the first issue, we designed an upsell process. This one involved upselling gutter cleaning (a typically unprofitable service). Since their smaller interior jobs required a lot of drying time, there was a massive opportunity to add on gutter cleaning without having to pay for more labor as the insurance company already covered it. This let them massively undercut the competition for gutter cleanings while having 100% gross profit margins.

Here is what they had to say:

“Marcos ran my session and provided fantastic, tailored insights specifically geared toward increasing my business and driving growth. If you are a business owner looking for actionable strategies, I highly recommend Marcos and the team at Woop Environmental.”
